Success Story: Wabion delivers Google Workspace to PedidosYa overnight

PedidosYa is part of the world’s leading food delivery corporation and is mainly active in Latin America. Already serving as Google Cloud integration partner for PedidosYa’s parent company, Wabion was mandated to perform a migration to Google Workspace. As business processes must not be affected during the busy weekend, the whole operation had to take place overnight during the week.

Challenge:

After acquiring various smaller delivery companies in various countries, PedidosYa’s parent company wanted the employees to use a unified (“group-wide”) Google Workspace platform. Focussing on Mail, Calendar, Contacts and Google Drive, there were only 5 weeks left until the planned go-live date. In addition to performing the migration for a large number of users overnight, we also had to calculate and set up the migration environment with the correct amount of servers migrating all the needed data such as mails, calendar events and contacts overnight.

The solution:

The Wabion deployment specialists set up an environment on Google Cloud Platform with 32 servers for the 5 domains to be migrated. Taking advantage of the functions available on the Google Cloud Platform, some parts of the migration environment were built with dynamic tools like Compute Engine’s Managed Instance Groups which allowed to dynamically increase the size of the migration server pool. 

In order to make the overnight migration possible, mails older than 3 months were premigrated in advance. On the day of the main migration, only 3 months of emails needed to be migrated together with contacts and calendars. 

Drive files could not be premigrated. Since only a few users had more than a thousand files, only a few users were affected regarding the daily use of the available tools. 

The result:

In total, 2631 Users on 5 different domains were migrated, i.e. more than 26 million mails, approximately 3.8TB storage, about 1.8 million calendar appointments and contacts as well as 1.7 million drive files (adding up to 1.9 TB) have been migrated. Refining and specifying Google’s best practices for the particular needs of every customer, Wabion has successfully assisted companies such as TX Group, Kaeser Kompressoren, Koenig & Bauer, Conrad and Ferrum in their migration to Google Workspace. Hence, we had a proven workflow in place for PedidosYa, and the users needed no assistance to start using the new system.

With a planning phase of approximately one month, Wabion set up a migration infrastructure consisting of 32 different Google Cloud Platform servers, enabling a large overnight migration. As a result, PedidosYa switched smoothly to Google Workspace as part of a unified collaboration platform.
